The 'build vs buy' decision for AI isn't about which option is inherently better — it's about whether your workflow is a genuine differentiator or a solved problem you're paying to reinvent.

We build custom software for a living, and we still tell prospective clients "buy the SaaS tool" more often than you'd expect from a company that profits from the opposite answer. Here's the actual framework we use to figure out which one a business needs.

The Question That Actually Decides It

Is this workflow a genuine competitive differentiator for your business, or a solved problem shared by thousands of other companies? If it's the latter — invoicing, basic CRM, standard project management — an off-the-shelf or SaaS tool has already had years of engineering and UX investment poured into it that you can't cost-effectively replicate. Building custom here isn't strategic, it's an expensive way to reinvent something that already exists and is maintained by someone else.

When Off-the-Shelf Genuinely Wins

  • The workflow is standard across your industry, not something that differentiates you from competitors
  • You need to be live in weeks, not months
  • Your requirements will likely change as you learn the business better — a SaaS tool absorbs that iteration cost, custom software makes you pay for every change
  • The category has mature, well-reviewed options already (billing, support ticketing, basic analytics)

When Custom (Including Custom AI) Earns Its Cost

  • The workflow is your actual competitive advantage — if the way you process claims, match inventory, or score leads is what makes your business better than competitors, that logic shouldn't live inside a generic third-party tool that any competitor can also buy
  • No off-the-shelf tool fits your specific process, and you're forced into expensive, brittle customization of a tool that wasn't built for your workflow — at that point, custom is often cheaper over 2-3 years than the accumulated customization and workaround cost
  • You need AI grounded in proprietary data or logic a generic AI feature inside a SaaS tool can't access — a custom-built AI layer over your own data and business rules, versus a vendor's one-size-fits-all AI add-on
  • Data ownership and integration depth matter — custom software gives you full control over your data and how deeply it integrates with the rest of your stack, which off-the-shelf tools structurally can't offer

The Middle Path Most Businesses Actually Need

Very few businesses need to choose "100% custom" or "100% off-the-shelf" — the common, sensible answer is off-the-shelf for the solved problems (billing, basic CRM, project tracking) and custom for the one or two workflows that are genuinely core to how you compete. Trying to force a single answer across your whole stack usually means overpaying somewhere.
